Should You Fix the Bottleneck Before Adding More Upstream Work?

Bottleneck helps you decide where to improve a process. When one stage is already at capacity, more input before that stage may only make its queue longer. It may not raise the number of finished items. First check that the stage is the true limit and is using all of its useful capacity.

More input doesn't help if it's not aimed at the bottleneck

This is the main idea behind the word. More sales, intake, or production will not raise total output if a later step is already setting the limit. That step might be review, delivery, QA, or training. In that case, improve the limiting step before adding more work. If it still has free capacity, though, more input may help until the limit is reached.

"One reviewer can clear 15 contracts a day, and more than 15 arrive daily — adding salespeople won't raise completed deals while review stays capped."

The limit here is fifteen reviews a day. If more than fifteen ready contracts arrive each day, the extra contracts wait. If only ten arrive, more sales could still raise completed deals up to the review limit. The example also assumes no other limit or change in the process.

This mistake can look like the right fix because it adds staff. But the new staff may not help if another stage keeps them from starting work. Check the data before deciding which role to add.

Mistake: assuming more input anywhere in the system increases output.

If the limiting stage does not change and is already full, extra input is likely to become backlog. Before adding more leads, sales staff, or intake, check where work waits and why. Also check demand, quality, staffing, and changes over time. If a later stage is the real limit, fix or manage that limit first. Do not skip required reviews or controls just to raise speed.

Practice deciding whether to add upstream volume in situations like:

  • evaluating whether more salespeople will actually increase completed deals
  • checking whether a headcount fix is aimed at the real capacity ceiling
  • explaining why extra input becomes backlog instead of results

Useful practice phrases:

  • "[Resource] clears only [number] a day regardless of how many [upstream inputs]."
  • Hiring more [role] may not help if [downstream stage], not [upstream headcount], is what's capping [outcome].
  • Removing the bottleneck may raise completed output; adding more requests to a full bottleneck grows the queue.
